Robot Cell Commissioning: What to Expect
Commissioning is where a robot cell stops being a CAD model and a pile of hardware and becomes something that makes parts. It is also where schedules slip, tempers fray, and hidden design assumptions surface all at once. Knowing what a well-run commissioning looks like — the sequence, the checkpoints, and the traps — lets you plan realistically and hold your integrator to a standard. This guide breaks robot cell commissioning into the milestones a professional follows, and what "done" means at each one.
Milestone 1: Mechanical installation and utilities
Before a single line of program runs, the cell has to be physically real and safe. This milestone covers: robot and peripherals bolted down and leveled, guarding and fencing installed, and utilities connected — power, air, and any process media. It sounds trivial and it is not. A robot that is not level or a fixture that is a few millimeters off will haunt you at the accuracy stage. Acceptance here is simple and physical: everything is mounted, powered, and mechanically sound, with anchor and torque records where they matter.
Milestone 2: I/O checkout and safety circuit verification
Now you prove the electrical design. Every input and output is toggled and confirmed end to end: sensors read, actuators fire, and the signals match the I/O map. Critically, this is where the safety circuit is verified — e-stops, light curtains, door interlocks, and safe-torque-off are tested to confirm they actually stop the robot. Do not let anyone rush this to "get to the fun part." A cell that runs beautifully but whose light curtain does not truly stop the robot is not a working cell; it is an incident waiting to happen. Acceptance: a signed I/O checkout sheet and a validated safety function test.
Milestone 3: Robot program and path development
With a safe, verified cell, the integrator develops the robot program: teaching or offline-programming the paths, setting up tool frames and work objects, and building the logic that coordinates the robot with the PLC and peripherals. Early runs are slow and deliberate, at reduced speed, with the programmer watching every move. Expect this stage to reveal reach problems, singularities, or fixturing interference that were not obvious in simulation — this is normal, and catching them now is the whole point. Acceptance: the cell completes a full cycle at reduced speed, hitting every position correctly.
Milestone 4: Integration with PLC, vision, and upstream/downstream
A robot rarely works alone. It talks to a PLC, often a vision system for part location or inspection, and to conveyors or machines up and downstream. This milestone is about making those conversations reliable: handshakes that do not deadlock, vision results that map correctly to robot picks, and graceful behavior when a neighboring station faults. Machine vision integration in particular deserves patience — lighting, calibration, and part-presentation variation are where "it worked yesterday" problems live. Acceptance: the cell runs a full sequence integrated with its neighbors and handles a deliberately induced fault without chaos.
Milestone 5: Cycle-time tuning and reliability
Only after the cell runs correctly do you make it run fast. Speeds and accelerations are raised toward target, motions are optimized, and the integrator hunts for the last seconds of cycle time without sacrificing reliability. This is a balancing act: the fastest possible motion is often not the most repeatable one. A good integrator tunes for the target rate with margin, not for a hero number that only holds when everything is perfect. Acceptance: the cell meets its specified cycle time consistently over a sustained run, not just once.
Milestone 6: Run-off, SAT, and production handover
The final milestone is proof under realistic conditions. A run-off (site acceptance test, or SAT) demonstrates the cell producing good parts at rate for a defined period — often measured in hours or a shift — while tracking yield and any faults. This is also when documentation and operator training happen: the as-built program, the maintenance procedures, the alarm list, and hands-on training for the people who will run and fix the cell every day. Acceptance: a passed SAT against agreed criteria, complete documentation, and trained operators.
The traps that slow commissioning
Three problems cause most commissioning delays. Underestimating safety validation — teams treat it as paperwork until it fails and blocks everything. Vision variability — lighting and part presentation that were "fine in the lab" break on the floor. Skipping the reliability soak — declaring victory after one good cycle instead of proving sustained rate. A commissioning plan that budgets real time for all three finishes faster than an optimistic plan that pretends they will not happen.
